The situation

Inmoservicios Doña Tere is a Santo Domingo real estate brokerage that had grown to the point where its manual processes were the bottleneck. The team operated on Airtable, Make, Trello, and Google Docs, but the system was held together by one technical lead and his own memory.

Everything that mattered ran through him. Contract reviews. Certification expiration tracking. Bank pre-qualification routing. Closing preparation. When he was unavailable, deals slowed. When he caught a typo on a contract, it was usually after the buyer had already signed. The team felt the friction. Nobody had time to architect the fix.

The first inbound came through ChatGPT. Their tech lead asked the model for AI consultants in the Dominican market, and the search led them to us. One call later, we were scoping a paid Discovery Sprint.

Discovery

Before any build, we ran a paid Discovery Sprint. Two technical deep-dive sessions. A 29-question operational questionnaire focused on Tramo 3, the most complex stage of their workflow (financing and closing). A complete map of their AS-IS process across three operational tracks: reservation to contract, monthly payments, and financing to closing.

The output was an operational assessment and scalability blueprint covering pain point taxonomy, automation opportunities, AI opportunities, and a phased implementation plan. Their operations director called the diagnostic work “oro molido”: pure gold.

We structured the engagement in four phases, opening with a compact Proof of Value Phase 0 aimed straight at their biggest pain points, with go/no-go decision points between every phase. They approved the phase, saw the work, and kept going. That structure is how every Leandrive engagement runs.

E1 · Contract Validation Motor

An AI-driven contract validation engine. Buyers’ contracts get parsed against the canonical data in Airtable. Discrepancies surface as green, yellow, or red flags. Buyer identity, plot reference, financing terms, payment schedule, signatures, all checked automatically. Contracts that used to take 30 minutes of human review now surface issues in 2 minutes.

E2 · Certification Expiration Tracker

A certification expiration tracker for IPI (4-month renewal) and Carga y Gravamen (30-day renewal) certificates across 198 properties. Email alerts at 15 days, 7 days, and on expiration, on a Mon/Wed/Fri scan cycle. Catches expiring certificates before deals stall at the bank.

E3 · Proactive Client Preparation Flow

A 60-day proactive client preparation sequence with bank pre-qualification routing across the 17 banks the brokerage works with. When a deal enters Tramo 3, the system orchestrates email outreach, questionnaire collection, contractual-change handling, and bank routing logic. Eight coordinated automation scenarios covering engine, dispatch, polling, state changes, critical changes, bank sync, and per-type client emails.

E5 · Operational Motors Blueprint

A logical design document for two future motors that ship in the next phase: an automatic-trigger motor for cross-system events and a comparative-validation motor for field-by-field contract diffing. The blueprint maps objectives, data flows, effort estimates, and decision paths.

The catch that proved the system

Within days of the AI validation motor going live, it raised a red flag on an active deal: the passport number on a buyer’s signed mortgage contract did not match the identity document in the system. A human reviewer had not caught it. The bank had not caught it. The AI caught it before closing, surfaced it in the daily report, and the team corrected the file before it reached the fiduciary.

That is the difference between a process that depends on attention and a system that doesn’t.

What changed

Before: 30-minute manual contract review. Certificates discovered expired only when banks rejected paperwork. Tramo 3 prep ran on memory and spreadsheets. The dashboard didn’t exist.

After: Contract validation in 2 minutes with automatic discrepancy flags. Certifications tracked proactively across 198 properties. Tramo 3 prep automated end to end with 113 active deals visible on a centralized dashboard. Thirteen automations live in production, sending the team a coordinated daily picture of their own operation. Phase 0 delivered 100% against the contracted scope.
