Rebuilding the operational backbone of a Santo Domingo real estate brokerage
Five production motors, a centralized dashboard, and a proactive client preparation flow built into a real estate operation that had outgrown its manual systems. Phase 0 delivered 100% in 8 weeks.
The situation
Inmoservicios Doña Tere is a Santo Domingo real estate brokerage that had grown to the point where its manual processes were the bottleneck. The team operated on Airtable, Make, Trello, and Google Docs, but the system was held together by one technical lead and his own memory.
Everything that mattered ran through him. Contract reviews. Certification expiration tracking. Bank pre-qualification routing. Closing preparation. When he was unavailable, deals slowed. When he caught a typo on a contract, it was usually after the buyer had already signed. The team felt the friction. Nobody had time to architect the fix.
The first inbound came through ChatGPT. Their tech lead asked the model for AI consultants in the DR market. The model surfaced an old brand we had built and shut down a year prior. The Facebook page was still live. They picked up the phone.
Discovery
Before any build, we ran a paid Discovery Sprint. Two technical deep-dive sessions. A 29-question operational questionnaire focused on Tramo 3, the most complex stage of their workflow (financing and closing). A complete map of their AS-IS process across three operational tracks: reservation to contract, monthly payments, and financing to closing.
The output was an Evaluación Operativa y Blueprint de Escalabilidad covering pain point taxonomy, automation opportunities, AI opportunities, and a phased implementation plan. Their operations director called the diagnostic work “oro molido” — pure gold.
The original proposal came back as $19,100 with Phase 1 starting at $6,800. They balked at the entry price. We didn’t discount. We restructured into four phases starting with a $2,200 Proof of Value Phase 0 that targeted their biggest pain points immediately, with go/no-go decision points between every phase.

E1 · Motor de Validación de Contratos
An AI-driven contract validation engine. Buyers’ contracts get parsed by Make’s native AI module against the canonical data in Airtable. Discrepancies surface as Verde, Amarillo, or Rojo flags. Buyer name, plot reference, financing terms, payment schedule, signatures, all checked automatically. Contracts that used to take 30 minutes of human review now surface issues in 2 minutes.
E2 · Tracker de Vencimiento de Certificaciones
A certification expiration tracker for IPI (4-month renewal) and Carga y Gravamen (30-day renewal) certificates. Email alerts at 15 days, 7 days, and on expiration. Mon/Wed/Fri scan cycle. Catches expiring certificates before deals stall at the bank.
E3 · Flujo de Preparación Proactiva del Cliente Tramo 3
A 60-day proactive client preparation sequence with bank pre-qualification routing. When a deal enters Tramo 3, the system orchestrates email outreach, questionnaire collection, and bank routing logic across the 10 banks they work with. Five Make scenarios coordinating engine, dispatch, polling, state changes, and residual charges.

A centralized Airtable dashboard showing all active deals across the four operational phases (Preparación, Expediente y Análisis, Contrato Definitivo, Cierre y Desembolso). 113 active deals visible at a glance. Daily 08:30 AM email digest with router-based “Sin Actividad” handling for empty states.
E5 · Blueprint de Motores Operativos
A logical design document for two future motors that will ship in Phase 1: a Motor de Disparadores Automáticos for cross-system triggers and a Motor de Validación Comparativa for field-by-field contract diffing. The blueprint maps objectives, data flows, effort estimates, and decision paths.
What changed
Before: 30-minute manual contract review. Certificates discovered expired only when banks rejected paperwork. Tramo 3 prep ran on memory and spreadsheets. The dashboard didn’t exist.
After: Contract validation in 2 minutes. Certifications tracked proactively across 198 properties. Tramo 3 prep automated end to end with 113 active deals visible on a centralized dashboard. Phase 0 delivered 100% in 8 weeks against the contracted timeline.

What we kept
